AEO Consultant for Small Business: Get Found in ChatGPT, Gemini and AI Search

If you own a small business and recently heard the term AEO, there is a decent chance your first thought was, “Oh good. Another acronym I am apparently supposed to understand now.” I get it. You finally figured out SEO, or at least you hired somebody who says they figured out SEO. You have a Google Business Profile. Somebody added schema to your website. You have been told to write blogs, ask for reviews, post on social media, make videos, send emails and somehow run the actual business that pays everybody.

Now ChatGPT shows up. Then Gemini. Then Perplexity. Then Google starts putting AI-generated answers directly into search results. Suddenly somebody is telling you that you need an AEO consultant. Before you write another check to somebody with “AI growth hacker” in their LinkedIn bio, let me explain what is actually happening and why I think small businesses need to pay attention.

What Is AEO?

AEO stands for Answer Engine Optimization. It is the process of helping answer engines and AI search platforms understand your business well enough to include it in relevant answers, recommendations and citations. The simple version is that when somebody asks ChatGPT, Gemini, Perplexity or Google a question about the kind of work you do, you want your business to be part of the answer when you are actually a good fit.

If someone in DeLand asks ChatGPT for a roofing company with experience working on older homes, will it mention your company? If a business owner in Orlando asks Gemini for a commercial cleaning company that can handle multiple locations, does your name come up? If somebody asks Perplexity for an estate planning attorney who works with family-owned businesses in Central Florida, does the AI understand enough about the firm to recommend one?

Those are AEO questions, and this is where a lot of small businesses are going to get burned because an entire industry of AEO experts appeared approximately eleven minutes after business owners started asking about AEO. I have been doing this long enough to know how the movie goes. There will be dashboards, proprietary frameworks and charts with arrows. Somebody will say “semantic entity optimization” seven times on a Zoom call while the business owner quietly wonders if any of this is going to make the phone ring.

My approach as an AEO consultant is a little different. I want to know what your customers are actually asking, which questions make you money and which services you want more of. I also want to know which services you secretly hate but keep advertising for some reason, because that happens more than you would think.

Then I want to see what ChatGPT, Gemini, Perplexity and Google currently understand about your business. Sometimes the answer is a lot. Sometimes the answer is wrong. Sometimes the internet has somehow decided that the company serving a community for 30 years is less authoritative than a competitor with a six-month-old website and a guy named Brayden running their Instagram.

That is the problem I solve.

What Is an AEO Consultant?

An AEO consultant helps businesses understand and improve how they appear in AI search, answer engines and conversational platforms. The work can include AI visibility testing, customer question research, business and entity clarity, content strategy, technical recommendations, local authority and the broader digital signals that help platforms such as ChatGPT, Gemini and Perplexity understand a company.

At least that is what the work should be.

I do not think an AEO consultant should walk into a business and immediately start talking about schema. I also do not think the first question should be, “How do we get ChatGPT to mention you?” That is too narrow and, depending on the business, may be the wrong question entirely.

I want to know what your customers ask before they hire you. Which of those questions are connected to real buying intent? Which services make you the most money? Which locations matter? Which types of customers are actually valuable to the business? Which competitors are AI platforms already recommending? Most importantly, what does the internet currently understand about your company and how closely does that match the real business?

That is the work.

AEO is not about tricking AI. My job as an AEO consultant is to help make your real expertise visible, organized and easier for both people and machines to understand.

What Does an AEO Consultant Do for a Small Business?

An AEO consultant helps a small business identify the questions potential customers ask AI platforms, test whether the company is being recommended, find gaps in its digital presence and develop a strategy to make the business easier for answer engines to understand and trust.

That is the clean definition.

The actual work gets more interesting because small businesses are messy. I mean that affectionately. I have worked with enough of them, and I run one.

A 30-year-old construction company may have an incredible reputation and a terrible website. A local manufacturer may have a specialized capability that generates most of its profit but barely gets mentioned online. A law firm may be publishing three blogs a week about broad legal topics while completely ignoring the questions its best clients ask before calling.

The problem is often not a lack of expertise. The expertise is already there.

The internet just does not understand it.

A good AEO consultant finds that disconnect and starts closing the gap between the business you actually built and the version of your business that exists online.

AEO Consultant vs. SEO Consultant: What Is the Difference?

An SEO consultant traditionally focuses on helping a website improve its visibility in search engine results. An AEO consultant focuses on helping a business become part of answers, recommendations and citations generated by AI and answer engines.

There is a lot of overlap, and I am immediately suspicious of anyone who pretends there is not. Your website still matters. Technical SEO matters. Content matters. Authority matters. Reviews, local citations and third-party mentions matter. Google did not wake up one morning and decide the entire internet no longer counts because ChatGPT exists.

What is changing is how people ask questions and how answers are delivered.

Someone used to type “roofing company DeLand FL” into Google. Now that same person might ask ChatGPT, “I have a leak in a metal roof after last night’s storm. The house is older and I don’t want someone trying to sell me a new roof if it can be repaired. Who around DeLand should I call?”

That is not a keyword. That is a person explaining a problem, adding context and asking for a recommendation.

AEO is about helping your business become understandable in that conversation.

Why Small Businesses Need an AEO Consultant

I spend a lot of time looking at established businesses, especially here in Florida. Some of these companies have been around for 20, 30 or 40 years. Everybody in town knows them. They sponsor local events. Their trucks are everywhere. They have customers who have used them for generations.

Then I look at the company’s digital footprint. The website says almost nothing. The About page is three paragraphs somebody wrote in 2014. Their service pages are named “Solutions.” Their LinkedIn page hasn’t been touched since Obama was president. Three business directories have the wrong phone number. The owner has 30 years of knowledge in his head, but almost none of it exists anywhere an AI system can find, understand or connect to the business.

Then the owner asks ChatGPT for the best company in his own industry and his competitor shows up.

The problem isn’t always that the competitor is better. Sometimes the competitor is simply easier to understand, and that distinction is going to matter a lot in AI search.

You may have built the best roofing company, law firm, manufacturing business, RV service company, accounting practice or consulting firm in your market, but ChatGPT has never shaken your hand. Gemini has never seen your trucks around town. Perplexity doesn’t know your father started the company in 1987.

AI systems can only work with the digital evidence available to them. Part of my job as an AEO consultant is to look at that evidence and figure out what is missing, unclear or completely wrong.

I Don’t Start With Schema

I don’t start an AEO consulting engagement with schema. I know that probably makes a few technical AEO people twitch, but I don’t. I start with your business.

What do you sell? What makes you the most money? What do customers ask before they hire you? Why do people choose you instead of the company down the road? What do you know after 20 or 30 years in your industry that some kid writing SEO content with ChatGPT does not know?

I also want to know whether there are services you want to grow, geographic markets you are moving into, customers you do not want and operational limits nobody talks about until marketing works a little too well. Can your team actually handle more business if this works?

Those questions matter because marketing something the business cannot deliver is a terrible growth strategy. If I get an AI engine to recommend your company for massive enterprise contracts and your operational team is built to serve small regional clients, I did not help you. I created a very expensive headache.

AEO should support the business you are trying to build, not the business an algorithm accidentally sends you.

My AEO Question Map for Small Businesses

Once I understand the business, I build what I call a question map. These are the actual questions a potential customer may ask Google or an AI platform before making a decision.

Some are obvious. “What is the best roofing company in DeLand?” “Who installs custom RV furniture in Florida?” “What CPA works with construction companies in Orlando?”

The specific questions are usually my favorites. A customer might ask, “I have a leak in my metal roof after a storm. Who near DeLand works on metal roofs and can inspect it quickly?” Another might ask, “I have an older Class A motorhome and need the couch replaced without completely changing the interior. Who does that in Florida?” A construction business owner may ask, “I have crews working in Florida and Georgia. What accountant understands multi-state payroll and equipment depreciation?”

Those questions tell us a lot more about the customer. They also create opportunities for smaller businesses.

A roofing company probably isn’t going to become the world’s answer for “best roofing company.” Fine. I don’t care. Could that same company become an answer when someone asks for a roofing contractor in Volusia County with experience working on metal roofs near the coast? Absolutely.

Could an accountant become the business an AI platform recommends when a Florida construction company asks for a CPA who understands multi-state crews and equipment depreciation? Yes. Could a local RV company become an answer for someone looking for custom RV furniture for an older Class A motorhome? Absolutely.

That is the game.

We are not trying to make the entire internet love you. We are trying to make sure the internet clearly understands when you are the right answer.

What I Look for in a Small Business AEO Audit

A good AEO audit should answer practical questions. I am not particularly interested in whether a software platform says your “AI visibility score” is 64 out of 100 if nobody can explain what that means to your business.

I want to know whether AI knows your company exists, where you are located, what you actually do and which customer problems your business should be associated with. I want to know whether AI understands your most profitable services or if the internet thinks the side of the business you barely care about is your primary specialty.

I look at whether ChatGPT, Gemini and Perplexity recommend competitors instead of you. I look at how those competitors are described and what digital evidence may be helping establish their relevance. I look at whether your website, reviews, social profiles, leadership information and third-party mentions are telling the same story.

I also look for important customer questions your website never answers, services you want more of that barely appear online and outdated pages or business listings that may be confusing the picture.

That is the kind of AEO audit I care about because if we cannot connect the work to visibility, trust, leads or revenue, we are just playing marketing Scrabble.

The Five Areas I Focus on as an AEO Consultant

Most of my AEO consulting work touches five connected areas. The exact balance changes depending on the business because a local roofing company, a specialized B2B consultant and a multi-location healthcare organization should not have identical AEO strategies.

1. AI Visibility Testing

First, I test what AI platforms currently understand about the business. Do you appear when someone specifically asks about your company? More importantly, do you appear when someone asks a relevant question without using your company name?

It is easy for an AI system to tell me about ABC Roofing when I ask, “Tell me about ABC Roofing.” The more valuable question is whether ABC Roofing appears when I ask, “Who works on metal roofs on older homes near DeLand?”

One is brand recognition. The other is recommendation visibility.

I care about both, but they are not the same thing.

2. Customer Question Mapping

I identify the questions your best customers ask before they buy. I do not want 5,000 random prompts so we can build a giant spreadsheet and feel productive. I want the questions connected to actual buying decisions.

Some questions happen early in the process. “What does a new roof cost in Florida?” Other questions happen much closer to a sale. “Who can replace a metal roof on a commercial building in Volusia County without shutting down the business?”

Those are different customers and different opportunities.

I look at intent, margin, sales cycle, capacity and business value. A company selling $500,000 contracts should not use the same AEO strategy as a pizza shop. That sounds obvious. The internet has somehow managed to make it complicated.

3. Business and Entity Clarity

AI systems need to connect information about your company. Your business name, location, leadership, services, specialties, history, customers, industries and expertise should create a clear picture.

I see established businesses with incredible stories that barely exist online. The owner tells me about a specialized service they pioneered, major customers they have served or 30 years of regional experience. I search for it and find nothing.

The story exists in the owner’s head. Maybe the sales team knows it. Maybe every customer in town knows it. Maybe it is in a newspaper clipping sitting in a desk drawer.

The digital ecosystem does not know it.

We fix that.

4. Answer-First Content Built Around Real Expertise

Small businesses already have a tremendous amount of content. They just don’t think of it as content.

It is the question your estimator answers three times a week. It is the mistake customers make before calling you. It is the thing the owner complains about every time a competitor does it wrong. It is the difference between two materials everyone in your industry understands but customers find confusing.

It is the reason a project costs $20,000 instead of $12,000. It is the story about the job that went sideways because nobody checked something during the inspection.

That is expertise.

My job as a writer and AEO consultant is to get that expertise out of your company and turn it into something customers, search engines and AI platforms can understand.

I am a seven-time bestselling author and have spent years building audiences through writing. That matters here because AI-friendly content should not read like it was written for a robot.

People still matter.

The internet is about to have more words and less actual information than at any point in human history. Real experience is going to stand out.

5. Authority Beyond Your Website

Your website saying you are the best company in Florida is not particularly convincing. You own the website. I would be concerned if it said you were terrible.

Authority gets stronger when the broader digital world supports the story your website tells. That may include local organizations, trade associations, press, podcasts, business directories, events, industry publications, interviews, social platforms, community involvement and other credible third-party mentions.

This is where I think a lot of AEO consultants get tunnel vision. They stare at the website.

I look at the ecosystem around the business.

If you have spent 30 years building a reputation in Volusia County, I want the digital world to reflect 30 years of reputation in Volusia County. The goal is not to manufacture authority. The goal is to make your real authority visible.

Local AEO Consulting for Florida Small Businesses

I live in DeLand, Florida, and I work with small businesses, regional companies and growth-focused teams throughout Florida. Local AEO is one of the areas I find most interesting because a local business is not just a category. It is connected to a place.

A roofing company in Volusia County has different proof points than a national roofing directory. An RV service company in Central Florida may understand snowbird customers, older motorhomes, Florida humidity, mobile service challenges and seasonal demand in a way a generic national website never will. A commercial contractor in Orlando may need to demonstrate experience with specific building types, municipalities, compliance issues and regional conditions.

AI search allows customers to include more of that context in the question, and that creates an enormous opportunity for local businesses.

The old SEO playbook was often to create a page for every city within 100 miles. “Roofing Company DeLand.” “Roofing Company Orange City.” “Roofing Company Daytona Beach.” Change the city name 14 times and call it a content strategy.

That was lazy before AI. It is not going to get better now.

A stronger local AEO strategy shows why your business is relevant in a specific market. What work have you done there? What do you know about the area? What customer problems are common? What proof do you have? What local relationships, experience and history connect your business to the region?

That is actual local authority.

Not city-name Mad Libs.

Voice Search and Conversational AI Are Changing Customer Questions

People talk differently than they type. You might type “roofing contractor DeLand FL,” but you probably would not walk into your kitchen and say, “Melissa, roofing contractor DeLand FL.” You would sound like you were having a medical event.

You would say, “Do you know anybody who can look at that leak in the roof before it rains again?”

That is much closer to how people use conversational AI. They explain the situation, add details, ask follow-up questions and tell the AI what they are worried about.

“Who can fix a metal roof near DeLand?” becomes, “I have a leak in a metal roof after last night’s storm. The house is older and I don’t want somebody trying to sell me a completely new roof if it can be repaired. Who around DeLand should I call?”

Look at how much information is in that question. Metal roof, storm damage, older home, repair preference, distrust of unnecessary replacement and local intent are all wrapped into one natural question.

A business that clearly demonstrates experience around those issues has a better chance of being understood as relevant.

That is why I care about how customers actually speak. I am a writer. Words are kind of my thing. The words customers use tell us what they are thinking.

AEO works better when we listen.

Do You Need an AEO Consultant, an AEO Agency or Neither?

You may not need an AEO consultant.

I realize this is a strange thing to say on a page about hiring an AEO consultant for small business, but it is true. If you own one local business, have a strong marketing person and operate in a relatively uncompetitive market, you may be able to handle a lot of the basics internally.

Make your business information clear. Answer real customer questions. Build strong service pages. Keep your local profiles accurate. Share your expertise and pay attention to what AI platforms say about your company. If you are doing those things, you are already ahead of a lot of businesses.

A multi-location company has a different problem. A specialized B2B company has a different problem. A law firm in a competitive market has a different problem. A company trying to grow from $5 million to $20 million has a different problem. A business selling six-figure contracts probably needs a deeper question map, stronger authority development and more careful alignment between AI visibility and the sales process.

An AEO agency may make sense for a large organization that needs a full team producing content, managing technical implementation and coordinating work across multiple departments.

An AEO consultant makes more sense when you want direct strategic expertise, someone who can look at the entire business and a partner who works directly with leadership.

That is where I fit.

Why Work With Me as Your AEO Consultant?

PaperBoat is my advisory company. It is not a giant agency. There is no mysterious account manager between you and me, and there is no junior strategist taking notes on our call before trying to explain your business to somebody else.

You get me.

My background is a strange combination that happens to make a lot of sense for AEO. I have spent roughly 15 years working in growth, innovation and technology strategy. I have worked with small businesses and large enterprise organizations. I have deep technical and academic experience in AI. I am an Ivy League PhD. I am also a seven-time bestselling author and writer who has built a large social media audience.

And I know how to rank.

Search “big data staffing.” I have spent years at or near the top of that search globally. That did not happen because I found a magic keyword density calculator. It happened because I understand how expertise, writing, authority, technical structure and a real business ecosystem work together.

AEO is a natural evolution of that work. The tools are changing, but human beings are still asking questions because they need help making decisions.

I am very interested in making your business the answer when it should be.

My 90-Day AEO Consulting Roadmap

Every business is different, so I am always a little suspicious of consultants who show you the exact solution before learning anything about your company. Still, most of my AEO consulting engagements follow a general progression.

Days 1-30: Understand the Business and Establish the Baseline

I learn the business, talk to you and look at your most valuable services, customers and markets. We identify the questions connected to those opportunities, and then I test your current AI visibility.

Where do you appear? Where don’t you appear? Who appears instead? What does AI understand correctly? What is missing? What is completely wrong?

I also look at the broader digital footprint, including your website, business profiles, leadership presence, existing content, reviews and local or industry authority. The goal is to find the gaps between the real business and the business the internet understands.

Days 31-60: Fix the Foundation

This is where we start correcting those gaps. Business information gets cleaned up. Service positioning gets clearer. Important questions get better answers. Existing content gets restructured when necessary and missing content gets identified.

Technical issues are addressed, but always in the context of the broader strategy. Your business, leadership, services and geographic relationships become easier to understand. We start building the pieces AI systems need to connect the dots.

Days 61-90: Build Authority and Measure Movement

Now we expand. We create deeper content around real customer questions, strengthen the topics and services that matter most to the business and look for opportunities to improve third-party validation.

Then I retest the original question map. Did the answers change? Did your company begin appearing? Are competitors still dominating certain questions? Are AI platforms describing your company more accurately?

Then we adjust.

AEO is not a one-time switch. The systems change, the web changes, your competitors change and your business changes. The strategy should change with them.

How I Measure AEO Consulting Results

I do not want to send you a 47-page report showing that “AI visibility sentiment increased 13.7 percent” while you wonder why nobody has called. I look at several layers.

First, are AI systems understanding the company more accurately? Is the company appearing more frequently for important non-branded questions? Are we gaining visibility around the services, locations and customer problems that matter to the business? Are AI systems citing or referencing digital assets connected to the company?

Then we get to the business questions. Is qualified traffic changing? Are leads mentioning ChatGPT, Gemini, Perplexity or AI search? Are the right types of prospects finding the company? Are high-value services getting more attention? Is the sales team hearing different questions?

AEO metrics matter.

Revenue also remains a fairly popular metric with business owners. I try not to forget that.

Can an AEO Consultant Help a Small Business Beat a National Company?

Yes, but not for everything, and I would be very suspicious of anybody who promises you otherwise.

Specificity creates opportunity. A national company may have a massive website, thousands of links and an enormous marketing budget. It may also have generic content written for every customer in America.

You have local experience, specialized knowledge and real customer stories. You may understand a very specific problem better than almost anybody else in your market. That matters when the question becomes specific.

“Best accountant” is incredibly broad. “Accountant near Orlando who works with construction companies that have crews in multiple states” is a different game.

“RV furniture” is broad. “Company in Florida that can replace a sofa in an older Class A motorhome and match the existing interior” is different.

“Roofing company” is broad. “Roofing contractor in Volusia County experienced with metal roofs on older homes near the coast” is different.

Small businesses do not need to win every question.

They need to win the right questions.

Frequently Asked Questions About AEO Consultants

What is an AEO consultant?

An AEO consultant helps businesses improve how they are understood and surfaced by AI search tools and answer engines such as ChatGPT, Gemini and Perplexity. The work may include AI visibility testing, customer question mapping, content strategy, business and entity clarity, technical recommendations and authority development.

What does an AEO consultant do for a small business?

An AEO consultant identifies the questions customers ask, tests whether AI platforms recommend the business, analyzes competitors, finds gaps in the company’s digital footprint and develops a strategy to make the business easier for AI systems to understand and trust.

What is the difference between an AEO consultant and an SEO consultant?

An SEO consultant traditionally focuses on improving rankings and visibility in search engine results. An AEO consultant focuses on how businesses appear in AI-generated answers, recommendations and citations. The disciplines overlap, and strong AEO work usually requires an understanding of SEO, content, authority and technical search.

What is the difference between an AEO consultant and an AEO agency?

An AEO consultant typically provides direct strategic expertise and works closely with business leadership. An AEO agency may use a larger team to handle content production, technical implementation and account management. The right choice depends on the size of the business and the level of direct strategic involvement you need.

Does my small business need an AEO consultant?

Not every small business needs an AEO consultant. Businesses in competitive markets, specialized industries or high-value services may benefit from a structured AEO strategy, especially when competitors are already appearing in AI recommendations.

How do I know if my business is visible in ChatGPT?

Ask ChatGPT the questions your customers ask before hiring a company like yours. Do not mention your business name. Include your service, location and customer problem. If competitors consistently appear and your business does not, there may be a gap in how your company is understood online.

Can an AEO consultant guarantee ChatGPT recommendations?

No. AI platforms control their own answers and recommendation systems. An AEO consultant can improve the clarity, authority and digital evidence surrounding a business, but nobody can honestly guarantee permanent placement in ChatGPT or another AI platform.

How long does AEO consulting take to show results?

The timeline depends on the business, competition and current digital footprint. Some improvements in how a company is understood may happen relatively quickly. Building authority around competitive questions usually takes longer. I do not promise overnight AI rankings because I enjoy being able to make eye contact with clients.

Is AEO just adding FAQs and schema?

No. FAQs and structured data may be useful, but AEO is broader. A business’s services, expertise, content, leadership, local presence, reviews, third-party mentions and overall digital footprint can all contribute to how AI systems understand the company.

Do you provide AEO consulting for local businesses in Florida?

Yes. I am based in DeLand, Florida, and work with local businesses, regional companies and growth-focused organizations throughout Florida. My AEO consulting work can include local AI visibility, customer question mapping, content strategy, organic search and broader business growth alignment.

How much does an AEO consultant cost?

AEO consulting costs depend on the complexity of the business, competition, number of markets and amount of work required. A single-location local company has different needs than a multi-state B2B organization. I prefer to understand the business and the opportunity before recommending a consulting engagement.

Looking for an AEO Consultant for Your Small Business?

Before you hire me or anybody else, open ChatGPT and ask five questions your best potential customer might ask when looking for a company like yours. Don’t use your company name. Be specific about the location, the problem and the things your customers usually care about, then look at the answers.

If your company appears, great. Ask yourself why. If your competitors appear and you don’t, ask the same question. Why?

That gap is where I work.

I am Rob Urban, and PaperBoat is my growth and strategy advisory company based in DeLand, Florida. I work directly with business owners and leadership teams on AEO consulting, organic search, AI visibility and broader growth strategy.

I am not interested in tricking ChatGPT. I am interested in making sure the internet clearly understands the business you actually spent years building.

Because if you really are the right answer, AI should be able to figure that out.

Let’s make it easier.
